Yesterday I posted the first four of eight steps pastor can take to move from the drained zone to the dream zone.

Steps 5-8:

5. Connect with other Pastors

When you find other pastors to connect with don’t talk about your problems all the time and don’t bash others.

6. Get an assistant

Their focus needs to be specifically on you.
They need to be able to say “no.”
Their role must be personalized to the pastors needs.

7. Don’t read what people say about you positive or negative.

Negative: there are not as many of them as you think there are. They are just louder.
Positive: leads to pride.

8. Learn to Delegate

There are things I am doing right now that I’m not good at.
There are people ready to take it if I would just give it to them.
By not delegating I am hamstringing the church.
Delegating is a mindset not a staffing issue.
You must let your church grow past you.
You’ve got to trust your staff and leaders.
If you can’t trust your staff with your kids than you should fire them.
When delegating, if someone can do it 80% or above the way you do it than give it to them and stay out of the way.
When someone asks you what you think they should do, you should throw it back at them.
Give people permission to fail.
If you delegate a task, give it 100% away. Do not take it back. Coach people through it.
Do not micro-manage.
Cast big vision and give people guardrails.
The toughest thing about letting go is letting go.
Gather key staff together and ask: what is the one thing you wish I would stop doing?

While spending time with Perry a few weeks ago he shared 8 steps Pastors should take to get out of the drained zone and into the dream zone. Perry also wrote a great post a while back titled the Pastors Pain.

Here are the 8 steps:

1. Get a schedule that works for you.

“I don’t recommend meetings on Mondays.”
“Monday mornings, I get up when I want to get up.”
“I’m more creative when I’m rested.”
“You set your agenda. Do not let anyone else set your agenda.”
“Stop trying to be a freaking hero that works 75 hours a week.”
“Don’t apologize for it.”

2. Establish a sustainable preaching schedule.

Aim to speak 40-42 weeks per year.
Try not to speak more than 7 weeks in a row.
Plan a preaching calendar.
Get your leadership team to hold you accountable.
“your church needs your leadership more than your preachership.”-Craig Groeschel
normal people forget your message within 24 hours.
What our people will remember us for is how we led not how we preached.
Don’t let people make you feel guilty about not preaching.

3. When you take time off, take 2 weeks off in a row from preaching.

Remember: Jesus loves the church more than we do and it will be okay if i’m not there.

4. Learn to disconnect and relax.

Have a date night with no cell phone.
Hang out with the kids with no cell phone.
Vacation with your wife one week out of the year with NO Kids.
Do something fun.
Read Books
Attend Conferences

The Dream Zone/Ministry: 10-6

God calls us to live here.
This is where you are hitting on all cylinders.
We love what we are doing.
We are always asking, “What’s next?”
You still have bad days but they don’t ruin your day.

The Drained Zone/Tired: 5-2

You are always tired.
You are always stressed.
You can’t enjoy the big days because you believe it’s just going to drop next week.
You are Pessimistic.
You goal is to just keep the plates spinning.
You tell yourself that things are gonna slow down soon.
When in this zone you face 4 dangers:

Pride-You think, “I’ve got to do more. Be first. Nobody can do it as good as me.”

Fear-You think, “Everything’s gonna falll apart.”

Insecurity-You think, “Maybe I can’t do this.”

Burn Out-This is where you quit or disqualify yourself from ministry.

NOTE: It takes a life altering decisions to get out of the drained zone.

Danger Zone: 2-0

At this point a person usually falls Financially or Sexually.
When you get here, only repentence will save you.
At this stage you think, “I hope nobody catches me.”

Where are you? I believe Gods plan is for all of us to function in the Dream Zone. However, most of us are living in the Drained Zone. What life altering decision do you need to make to get out of the Drained Zone and into the Dream Zone?

I’ve been trying to process all that I learned from Perry Noble earlier this month at the coaching network. It was like drinking out of the firehose. Here are a few of the things that resonated with me.

the average attender at church comes twice a month. Take your average attendance and add 40% to it…that is your real attendance.

As your church grows, the spiritual warfare goes to the next level.
